What is An Agentic Agency?

An introduction to the Agentic Operating System—moving beyond simple chatbots to a collaborative, multi-tiered digital workforce of over 70 specialized AI agents.

For years, our interactions with artificial intelligence have been limited to a single-turn paradigm: you write a prompt, and a chatbot gives you a response. If the task is complex, you must manually iterate, copying, pasting, editing, and prompting again.

An Agentic Agency represents a fundamental paradigm shift. Instead of a solitary chatbot struggling to handle every discipline, an Agentic Agency functions as an Agentic Operating System. It is a highly structured, digital organization comprised of specialized AI agents who collaborate, peer-review, and execute complex, multi-stage workflows asynchronously to achieve your strategic goals.

1The Digital Office: A 70-Employee Hierarchy

At the core of the platform is a rigidly defined corporate hierarchy of over 70 AI employees, structured across five seniority levels (from junior workers to executive directors). Just like a physical agency, each AI has a distinct role, specialization, and reporting line:

  • The Executive Suite: Coordinated by Elsa (the Company Secretary), who acts as your primary interface and dispatcher, translating your plain-English requests into structured workflows.
  • Compliance & Ethics: Specialized agents like Daniel (Compliance Officer) and Meg (Ethics Manager) act as strict gatekeepers. They audit outputs against Your Money or Your Life (YMYL) guidelines, legal standards, and ethical boundaries, possessing the authority to reject non-compliant work from dozens of other agents.
  • Specialized Departments: The workforce is divided into highly focused clusters. The Content Production team includes specific writers for B2B tech, lifestyle, and news, overseen by Senior Editors and Content Strategists. Parallel departments exist for SEO Research, Data Science, Design, Finance, and Social Media Management.

2How the Engine Works: Intent & Shared Memory

When you issue a command, the platform does not simply feed it to a text generator. It initiates a complex orchestration:

  • Workflow Generation: Elsa classifies your intent (e.g., SEO strategy vs. creative design) and generates a collaborative sequence of tasks with clear dependencies, defining exactly which AI specialist must complete their job before the next one can begin.
  • The Case Notes Ledger: Agents cannot work effectively in isolation. As each AI specialist completes their step, they log their findings, outlines, and drafts to a secure, centralized database called Case Notes. The next agent in the chain retrieves these notes, inheriting the complete context of the project. This prevents the "context drift" common in long AI conversations.

3Granular Capabilities: From Crawl to Broadcast

The digital workforce possesses capabilities that span technical analysis, proactive content improvement, and multi-channel publishing:

Deep-Dive Auditing & Quality Scoring

The system can crawl your entire website to analyze indexation status (via Search Console), identify technical errors, and assess performance metrics (via Google Analytics). Crucially, it rates your existing content against search quality guidelines—scoring individual pages for originality, writing effort, layout clutter, and Experience, Expertise, Authoritativeness, and Trustworthiness (E-E-A-T).

The Proactive Rewriter Queue

Using the data gathered during site crawls, the system proactively identifies "commodity" or "borderline" content—pages that fall below acceptable quality thresholds. It automatically queues these underperforming pages and dispatches them to the editorial team for comprehensive rewriting and enhancement.

The Broadcaster Pipeline

Publishing is treated as a coordinated, multi-stage operation. Once an article is approved, the Broadcaster takes over:

  1. A publisher agent sends the formatted article directly to your connected Content Management System (like WordPress).
  2. A social media influencer agent ingests the live article and drafts a comprehensive promotional pack (e.g., ten distinct tweets, a professional LinkedIn update, and a Facebook post).
  3. A social media manager agent reviews the pack and automatically schedules the posts, staggering their release across a 72-hour window for maximum engagement.

AI-Powered Inbox Triage

The social media team doesn't just broadcast; they listen. The system syncs incoming direct messages across your connected platforms. An AI manager triages every message, categorizing them by priority and intent (e.g., identifying a message as a press inquiry, a customer complaint, or spam), allowing you to focus only on escalated issues.

4Operational Quality Control & Coaching

To ensure the agency continuously improves, the platform implements a closed-loop quality control system:

  • Rigorous Peer Review: Michael (Managing Director) sits in the middle of most workflows, acting as the primary quality controller. He evaluates completed tasks on a strict 1 to 5 rating scale.
  • Dynamic Routing & HR Intervention: If a junior specialist consistently produces subpar work, they are temporarily locked out of active workflows. Human Resources automatically generates and injects targeted coaching rules into that agent's future tasks to correct their specific stylistic or factual errors.

5Human-in-the-Loop (HITL) Leadership

An Agentic Agency is powerful, but it is not a black box operating without supervision. You—as the Chief Executive Officer—sit at the apex of the hierarchy.

You dictate the strategic goals, monitor system load and active agents via your command center, and utilize a rich visual editor to review drafts. Crucially, the system utilizes an "Approved Creatives" staging area; no content is published, and no social campaigns are initiated, without your explicit sign-off.

By fusing the massive scale and speed of an 81-person digital workforce with rigorous human oversight, the Agentic Operating System allows you to multiply your operational output without ever sacrificing brand integrity or quality.

Disclosure: I use generative AI when specifically writing about my own experiences, ideas, stories, concepts, tools, tool documentation or research, on my own platforms. My tool of choice for this process is Agency, my own publishing platform, using Google Gemini Pro 2.5 deep reasoning (as default). I have been writing about Google Search for 2 decades. This content is a direct result of cutting-edge HITL AI content production, using a process I designed myself and described in my 2025 ebook, Strategic AI SEO. Also note: This content has not been created to “pass off” as human, or “write as Shaun Anderson” (me). It is raw, factually correct content. Agency can produce content with certain styles, but it is not my aim to fool anyone with it. This is the state of AI content in 2026, an example of the default Agency creative output. All content was conceived, directed, edited, fact-checked and verified as correct by me (and is under constant development). This article is amongst the first “beta-test” of Agency, the autonomous AI-powered Agency as hinted at in my March 2026 SMX Paris keynote presentation. Edited by Shaun Anderson AKA Hobo.
